How to Fix the "Only Middle Managers Work Overtime Every Day" Problem (The "Someone Has to Make Sacrifices" Mindset)
✓ "Work-style reform" sends subordinates home early, yet middle managers are left working overtime every day.
✓ The fundamental issue in Japanese companies: the belief that "things won't run unless someone makes a sacrifice."
I recently came across a news article discussing this very topic.
So, in this article, I’m revisiting my popular "I Want to Save Middle Managers" series.
I’ll share a "fundamental" solution to the problem mentioned above.
I hope this serves as a helpful resource for exhausted middle managers.
And for those without a managerial title yet (rank-and-file employees), I hope this encourages you to aim for promotion.
Ideally, this kind of information should come from labor and social security attorneys or management consultants.
Yet, it’s surprisingly rare to find information that addresses this specific angle.
I am a patent attorney, but I have also passed the exam for labor and social security attorneys.
Because I am not officially registered as a labor attorney, I can speak freely on certain matters.
I’m here to deliver insights on labor-related issues, combined with fresh ideas!
■ How to Fix the "Only Middle Managers Work Overtime Every Day" Problem (The "Someone Has to Make Sacrifices" Mindset)
Let’s imagine you currently hold no managerial title.
Suppose you worked hard but, through bad luck, failed to achieve the desired results.
How would you feel if your boss then tried to pin the blame on you?
"I did everything I could! Taking responsibility is the boss's job!"
It is only natural to feel that way.
Taking responsibility is indeed one of a boss's key duties.
After all, even a company president bows in apology when things go wrong.
For a rank-and-file employee:
✓ Your job is to do your absolute best.
✓ Your boss takes responsibility for the results.
Everyone understands that this is the standard arrangement, right?
The same principle applies to middle managers.
For a middle manager (let's say, a Section Manager):
✓ Your job is to do your absolute best for "your section."
✓ Your boss (Department Manager) takes responsibility for the results.
So, why do Section Managers feel compelled to work overtime every day or make personal sacrifices?
Could it be that you are trying to take "responsibility" for your section's results?
You can leave the responsibility for the section's results to someone else until you’ve been promoted further up the ladder. For starters, stop wearing yourself out by taking on work that is beyond your role.
A section manager shouldn't be in a position where they have to hold a public apology press conference.
A sense of responsibility is important, but you shouldn't try to solve problems through illegal practices like unpaid overtime.
A section manager's job is to work alongside their team to achieve the best possible outcome for the section.
And remember:
✓ Consult your department manager if the workload is unmanageable.
✓ Consult your department manager if you need to work overtime.
✓ Make sure you get paid for that overtime.
You are a section manager—you need to keep your department manager in the loop.
And you absolutely must get paid for overtime.
If a middle manager burns out by failing to do these things, it has a negative impact on their subordinates.
I’ll continue to share ideas and insights regarding workplace management and labor issues!
